How to prepare your Shopify store for BFCM 2026 (without the 2 a.m. panic)
Black Friday lands on November 27 this year, and Cyber Monday on November 30. If you're reading this in late September, you're not late. You're right on time for the work that actually decides how the season goes. Shopify merchants generated $14.6 billion in sales over BFCM 2025, up 27% from 2024, according to Shopify. The stores behind those numbers rarely had the deepest discount. What they had was a fast site, a warm audience, a checkout that works on a phone, and a delivery promise they could keep.

What's changed

BFCM isn't a weekend anymore. Consumers spent more than $4 billion online in a single day on 25 days of the 2025 holiday season, up from 18 days in 2024, according to Adobe Analytics. The momentum has also shifted earlier in the week. Voyado's data found that Tuesday and Wednesday of Black Week 2025 grew faster year over year than Black Friday and Cyber Monday themselves, which makes an early-access window for loyal customers one of the smartest moves you can make. And it all happens on phones: smartphones drove 56.4% of online holiday transactions in 2025, per Adobe. If your checkout is clumsy on mobile, that's effectively your real store.

Now to early October: lay the foundation

Get the margins and stock right


Before you pick a discount, work out what an order actually earns you. Take the product cost and subtract the discount, any shipping you're subsidizing, payment fees, fulfillment costs, and likely returns. Decide the lowest economics you'll accept, then build the offer inside that line, because a 30% sitewide cut on thin margins can deliver a record weekend and a disappointing January. The same goes for stock. Best-sellers can need eight weeks or more of lead time, so order now. The total sales by product report in Shopify admin, filtered to last year's BFCM period, shows you what actually moved. Promote your top revenue drivers with modest discounts, and save the deeper cuts for dead stock.

Fix speed and warm up your channels


Shopify reports that a one-second delay reduces conversion rates by 7%. Test your top pages on a real phone, compress images, remove unused apps and scripts, and limit pop-ups that interrupt browsing. At the same time, get your email and SMS ready. A sending domain that sits quiet all year and then blasts high volume in November heads straight for the spam folder. Running your core flows from now on keeps your sender reputation healthy by the peak: welcome, abandoned cart, browse abandonment, and post-purchase. It's also the moment to grow your list, and early access is one of the strongest reasons a shopper will hand over their email.

Know how many orders you can handle


Marketing asks how much you can sell. Operations asks how much you can actually process, and those two numbers need to meet before BFCM, not during it. A store might have stock for 5,000 orders but only the team to pack 1,500 a day. Look at your busiest historical days, your staffing, and your carrier collection times. Then decide in advance what happens when you hit the ceiling, whether that's closing a time slot, moving a delivery date, or pulling a product from the campaign.

October: build the offer

A discount is only one option, and some of the strongest campaigns in Klaviyo's research didn't lead with price at all. Jones Road Beauty released minis available only during BFCM weekend and made as much revenue in the first 30 minutes of Black Friday 2023 as in its entire previous BFCM weekend. POPFLEX ran a password-protected early-access sale for its top loyalty tiers and recorded its highest-revenue hour of the year. Patrick Ta Beauty offered a free gift on orders over $150 instead of cutting prices, and saw 8x year-over-year growth in Klaviyo-attributed revenue. Bundles work too. Gift sets and build-a-box offers raise order value without discounting every item.

Once you've chosen, set it up properly in Shopify. Create automatic discounts or discount codes and test how they combine. Build a smart sale collection with the condition "Compare-at price is not empty," so it updates itself as you add or remove items. Turn on abandoned checkout emails under Apps › Messaging › Automations.

Then look hard at checkout. Baymard Institute puts average cart abandonment at 70.22%, and unexpected extra costs are the top reason. Show shipping, taxes, and fees before the final step, offer guest checkout, keep form fields to a minimum, and enable accelerated payments like Shop Pay.

Make delivery part of the offer

A discount might get someone to order, but whether they order again depends on when and how that order arrives. According to Narvar, 55% of shoppers say on-time delivery makes them more likely to buy from a retailer again. Yet peak season is exactly when that promise is hardest to keep. Ingrid found late deliveries hit 31% during Black Week 2023, and one in three shoppers blames the brand, not the carrier.

The fix starts with realistic promises published early. Decide your last order dates and the lead time each product needs, and show them at checkout, on your FAQ page, and in your emails. Around 65% of peak delays happen in transit, per Ingrid, so adding a buffer day protects you from carrier congestion. Christmas Day falls on a Friday this year, so work backwards from it when setting your "order by" deadlines. US merchants should also note that if you state a shipping time, the FTC requires you to have a reasonable basis for meeting it.

If you have a physical location, you can also give customers a way around the carriers entirely. Local pickup is the most reliable option you can offer in November: no transit, no carrier cut-off, and shoppers can collect the same day or on the day they choose. Local delivery lets you promise a specific day or time window and keep it. The key is controlling capacity. A bakery needs to cap orders per pickup slot, and a florist needs to block the days they're closed.

November: rehearse, then run the plan

Treat the two weeks before launch as a dress rehearsal, not a build phase. Place real test orders through every checkout path, including each pickup and delivery method, stacked discount codes, and sold-out variants, and confirm every notification email fires. Prepare your support team for the flood of "Where's my order?" questions.
